Ductwork and Why New HVAC Sometimes Disappoints

A new furnace or heat pump connected to leaky, undersized ducts delivers a fraction of what it should. The ducts are usually the cheaper half of the fix.

A recurring story: a homeowner replaces an aging furnace and air conditioner, spends a substantial amount, and afterward the back bedroom is still cold and the upstairs still runs warm. The equipment is new. The complaint is unchanged.

The reason is usually that the equipment was never the constraint. The duct system was, and nobody looked at it because quoting a box is straightforward and quoting a duct system is not.

What Goes Wrong in Ducts

Leakage. Duct systems in older homes commonly leak a meaningful share of the air they carry. Every leak in an unconditioned attic, crawl space, or garage is heated or cooled air delivered to a place nobody lives, and every return side leak pulls dusty, unconditioned air into the system.

Undersizing. A duct too small for the airflow the equipment needs creates high static pressure. The blower works harder, moves less air, and the equipment runs outside its design conditions. On a heat pump this shows up as poor performance in cold weather. On an air conditioner it shows up as a coil that freezes.

Bad geometry. Sharp turns, crushed flex duct, long unsupported runs sagging between joists, and flex duct routed with excess length all add resistance. Flex duct in particular is often installed with slack, and the difference between a taut run and a snaking one is substantial.

No design. Many systems were laid out by eye. Branch sizes do not match room loads, so the room nearest the air handler gets more than it needs and the far room gets less.

Missing or ineffective returns. A house with a single central return and bedroom doors that close is a house where closed rooms are pressurized and starved simultaneously.

Insulation. Uninsulated or thinly insulated duct in an attic loses heat continuously, and in cooling season it can sweat and drip.

Why It Gets Skipped

Duct work is labor in tight, unpleasant spaces, and it is hard to price without inspection. Equipment is a catalog item with a known cost. A contractor competing on price has a strong incentive to quote the box and reuse the ducts, and homeowners comparing quotes on the headline number reward that.

The result is that the bid you accept is often the one that promised the least about the part that matters.

What to Ask For

A Manual J load calculation for the equipment sizing, and a Manual D duct design for the distribution. The first is covered in HVAC sizing and the Manual J load calculation. The second is the duct side of the same discipline and it is asked for far less often.

A static pressure measurement on the existing system. This is a quick diagnostic with a manometer and it tells the contractor whether the duct system can carry the airflow the new equipment needs. A contractor who measures it before quoting is telling you something about how they work.

A duct leakage test where practical, which quantifies the problem rather than describing it.

An explicit statement of what duct work is and is not included, room by room if changes are proposed.

If a contractor proposes a new system with no discussion of the ducts at all, ask directly what static pressure they measured and what airflow the new equipment requires. The answer is informative either way.

What the Fixes Cost

Duct work varies enormously with access, so treat these as shape rather than as numbers for your house.

Sealing is often the highest value item. Mastic or foil tape on accessible joints, and aerosol sealing from inside the ducts where access is poor, both reduce leakage substantially. Costs range widely, and sealing accessible ducts in a basement is a fraction of what an inaccessible attic system costs.

Insulating duct in unconditioned space is straightforward where the duct is reachable.

Adding a return to a starved area, or adding transfer grilles or undercutting doors so closed rooms can breathe, is often inexpensive and disproportionately effective.

Resizing trunk or branch runs is more involved and it is the item most likely to require opening finished surfaces.

Full replacement is a major project and it is usually reserved for systems that are failing or for a house being renovated anyway.

Ask for these as separate line items. Bundling them into the equipment price makes it impossible to see what you are buying or to phase the work.

The Envelope Comes First

Before deciding the ducts are the problem, consider that the loads themselves may be the problem. A room over a garage with an uninsulated floor and a large window has a load no reasonable duct will serve. Sealing and insulating first can reduce the load enough that the existing distribution becomes adequate, and it usually costs less than duct reconstruction.

Duct Cleaning Is a Different Thing

Duct cleaning removes dust and debris. It is not duct sealing, it does not fix airflow, and it does not improve efficiency in most cases. It has a place after construction work, after a rodent problem, or with visible contamination. It is frequently marketed as an efficiency measure, which it generally is not.

Comparing Quotes

Get three, and make sure the duct scope is written down in each. A quote that includes a load calculation, a static pressure reading, and a specified duct scope may look more expensive than one that does not, and it is frequently the one that solves the complaint you called about.
