Heat Pump or Furnace: How to Compare for Your Climate

The comparison most homeowners make is the wrong one. Here is how to weigh a heat pump against a furnace and air conditioner using your own fuel prices.

Most heat pump comparisons start on the wrong footing. A heat pump is set against a furnace, the furnace is cheaper, and the conversation ends.

A heat pump both heats and cools. The correct comparison is against a furnace and an air conditioner together, because that is what it replaces. Framed that way the upfront gap narrows considerably, and in some markets with rebates it closes entirely.

What a Heat Pump Actually Does

A heat pump is an air conditioner that can run in reverse. In summer it moves heat out of the house. In winter it moves heat from outside air into the house. Even cold air contains heat, and moving it takes less energy than generating it, which is why heat pumps can deliver more heat energy than the electrical energy they consume.

Cold climate models have improved substantially and now maintain useful output at temperatures that would have defeated equipment from a decade ago. This is the single biggest change in the category, and any advice based on older assumptions about heat pumps failing in the cold is out of date.

The Configurations

Air source ducted heat pump. Replaces both furnace and air conditioner, uses existing ductwork. The most common whole home retrofit.

Ductless mini split. Individual indoor heads serving zones, no ductwork required. Suited to homes without ducts, additions, and rooms that are always too hot or too cold. Multiple heads on one outdoor unit is a common arrangement.

Dual fuel or hybrid. A heat pump paired with a gas furnace, with controls that switch to gas below a set outdoor temperature. This captures heat pump efficiency in mild weather and furnace capacity in severe cold, at the cost of buying two pieces of equipment. In cold climates with cheap gas this is frequently the pragmatic answer.

Ground source or geothermal. Highest efficiency and highest installed cost by a wide margin, since it requires ground loops. Worth considering on large properties and long ownership horizons.

The Cost Comparison

Published figures vary by source, region, and home. A ducted heat pump installation commonly runs from the low five figures upward. A gas furnace alone is considerably less, in the mid four figures to low five figures. A central air conditioner adds a similar amount again.

Put the pieces together and a heat pump versus a furnace plus air conditioner is a much closer contest than a heat pump versus a furnace alone. Where the heat pump premium remains, state and utility rebates often narrow it, and in some states the combined incentives are enough that the heat pump costs less to install.

Additional cost items that apply to either choice: new or modified ductwork, electrical service capacity for a heat pump, and removal of the old equipment. On older homes an electrical panel upgrade is a real possibility and should be priced before deciding.

The Operating Cost Question Is Local

This is where general advice breaks down, because the answer depends on the ratio between your electricity price and your gas price, and those vary enormously across the country.

At national average rates a high efficiency heat pump and a high efficiency gas furnace are broadly comparable in operating cost, with cold climate heat pumps often coming out ahead. In states with high electricity prices the comparison shifts toward gas. In areas heating with propane or fuel oil, heat pumps typically win clearly on running cost, because those fuels are expensive per unit of heat.

The honest way to settle it is to pull your own numbers. Take your electricity price per kilowatt hour and your gas price per therm from recent bills, and ask the contractor to run the comparison using those figures and the specific equipment being proposed. Any competent contractor can do this. One who declines and offers a generic savings claim is not giving you an answer.

Efficiency Ratings to Compare

  • SEER2 for cooling efficiency. Higher is better.
  • HSPF2 for heating efficiency in a heat pump. Higher is better.
  • AFUE for a furnace, expressed as the percentage of fuel converted to usable heat.
  • COP at low temperature, which tells you how a heat pump performs when it matters most in a cold climate. This is the figure to ask for specifically, since seasonal averages hide cold weather behavior.

Also ask about variable speed and inverter driven equipment. It costs more and delivers noticeably better comfort through longer, gentler runs and better humidity control, which is a real benefit that does not show up in an efficiency rating.

Backup Heat and the Detail That Ruins the Economics

Most ducted heat pumps include electric resistance backup heat, which engages when the heat pump cannot keep up. Resistance heat is expensive to run.

If the system is sized or configured so that backup heat runs frequently, the winter bills will disappoint regardless of how efficient the heat pump is. Ask what the balance point is, meaning the outdoor temperature below which backup engages, and how the controls are set. Poorly configured controls that call for backup heat too eagerly are a common cause of unhappy heat pump owners.

Refrigerants and Timing

Refrigerant rules have changed and equipment has transitioned to new refrigerants, which affects both new installations and the repair economics of existing systems. Incentives

Federal energy credits have changed and should not be assumed. State and utility programs are a separate track and continue to run on their own schedules and budgets, some of which exhaust mid year, as we described in state heat pump rebates are running on different clocks.

Check your state energy office and your utility directly, and confirm any federal position with a tax professional. Some programs require pre approval before equipment is installed, which is easy to miss.

The Practical Sequence

Replace equipment on your schedule rather than in an emergency. A furnace that fails in January produces a rushed decision, usually toward whatever the contractor can install this week. If your system is aging, get quotes in a shoulder season when contractors have time to do a proper load calculation and you have time to compare.

Ask each contractor to quote a heat pump and a furnace with air conditioning, with operating cost estimated on your actual rates. Three of those side by side answers the question better than any general guidance.
